Central Europe

As part of the Elevate project, we have spent the last six weeks converting the existing structures of GERLICHER, Nagel, ReFood, SARVAL Fischermanns, SecAnim and Austria into suitable organizational charts. One of the requirements for these organizational charts was to show the current roles and the scope of roles and responsibilities. These organizational charts have been completed.

The focus of our work was to avoid changing the existing and functioning structures in Central Europe as much as possible and to present them in accordance with the requirements of project Elevate.

It was interesting to note that the existing structures in Central Europe could be integrated very well into SARIA’s new leadership model without any significant adjustments.

The additional workload from Project Elevate, on top of daily operations, has been challenging for the teams in Central Europe. However, we believe that this effort will pay off, resulting in a stable and effective target operating model across SARIA I&E.

The next step is to communicate the final organizational charts for Central Europe to the employees in the region.

Sinova Wet

We were working on the structure of the Sinova Wet business unit, which is now finalized. Take a look at it here. We have also been working on describing main roles in our business unit.

We had special focus on business development roles, trusting that we have good growth opportunities in the Sinova Wet business.

All factories in the Sinova Wet business unit are very different with their own challenges, and now is the time to focus on how to turn these challenges into opportunities.

TIME, TIME, TIME: having activities in many countries and on different continents makes this very interesting to manage.

Next steps are to describe main processes such as sales and operations planning (S&OP), new customer/product introduction, define KPIs and optimize regular meetings.

Indirect Procurement

After the kick-off in mid-September, we focused on the definition of the organizational set-up, the development of the Category Management Concept and the description of the roles & responsibilities. Based on the feedback from the steering committees in October, we further developed the aforementioned topics and made the detailed distinction between global and local categories. This means that we determined in the workstream team, using an appropriate methodology, which categories we manage globally on the procurement side and which are processed locally by the respective procurement organizations in the countries. In this context, we developed and presented corresponding savings potentials for the division Ingredients & Energy based on a data analysis.

One focus of our work was on defining further new Global Categories. Through cross-border procurement management of the categories, further savings potentials can be identified through quantity bundling and standardized processes, for example. We have also made good progress in the further development of the roles & responsibilities.

We realized that we have a very similar understanding of the relevant procurement-related topics and were therefore able to make very rapid progress with regard to the deliverables.

We have seen it as a challenge to find a balance between the available resources and the number of Categories to be managed on the procurement side.

The next step is to finalize the organizational set-up and the Roles & Responsibilities and to review the specific procurement processes (RACI-Charts).
The following Interface Meetings with the relevant countries and business units are also an important point. The aim here is to understand the requirements and needs precisely and to align them with our high understanding and aspiration regarding the development of positive effects. This exciting phase will possibly lead to a final fine-tuning of the developed concepts and definitions.
